Most email marketing companies start by building an ESP. Ajay Goel started by refusing to. GMass is a Chrome extension that sits on top of Gmail, treats a Google Sheet as the contact database, and lets a salesperson run a mail-merge campaign from the same compose window they already use for one-off replies [gmass.co]. That decision, made in 2015, is why the company now reports $8.6M in ARR without a funding round [GetLatka, 2024].
It is the kind of product that engineers tend to underestimate because it looks small. The work is not in the UI; it is in making Gmail's sending infrastructure behave like a campaign tool without tripping Google's spam heuristics or hitting per-account send limits. Goel has been doing some version of that work for two decades [gmass.co/blog].
The wedge inside the compose window
The bet is narrow and well-defended: instead of asking sales and growth teams to learn a marketing automation suite, GMass adds a button to Gmail and pipes a Google Sheet into the To: field [gmass.co]. Personalization tokens, open and click tracking, bounce handling, and follow-up sequences all run inside the inbox the user already lives in [Perplexity Sonar Pro Brief].
The upside of this architecture is distribution. A Chrome extension with a Gmail OAuth flow is a five-minute install, which is how the product reached 1.5 million signups in six years [twiz.io]. The downside is that GMass is a tenant on someone else's platform, which is the kind of dependency that shows up in a postmortem more often than in a pitch deck.
A founder who has shipped this before
Goel is not learning the category on the job. He ran JangoMail from 2002 to 2014, grew it to roughly 12 employees and $6 million in annual sales, and sold it to a private equity buyer in 2013 [biztimes.com]. GMass started the next year, solo, with no funding [linkedin.com/in/bansalaman/, 2026].
The second-act pattern matters because deliverability is not a feature you bolt on; it is a body of operational knowledge about SPF, DKIM, IP reputation, seed lists, and how Gmail's filters actually behave week to week. A founder who has shipped one email company already knows which 2 a.m. problems to instrument for.
(For clarity, there are several other public figures named Ajay Goel, including a former CFO at Byju's and Vedanta and a cancer biophysicist at City of Hope. None of them is the GMass founder [TechCrunch, October 2023] [cityofhope.org].)
The numbers behind a bootstrapped run
The trajectory is unusual for a Chrome extension priced for SMBs.
2017 Users | 100000 | users
2020 Users | 1000000 | users
2021 Users | 1500000 | users
2017 Revenue | 1 | M USD ARR
2024 Revenue | 8.6 | M USD ARR
GMass reported crossing $1 million in annual revenue and 100,000 users by early 2017 [Built In Chicago, March 2017], hit 1 million users by August 2020 [Starter Story, August 2020], and reached 1.5 million users by 2021 [twiz.io]. ARR landed at $8.6M in 2024, with paying customer count above 200,000 [GetLatka, 2024]. The company also raised prices twice in three years, by $100 on the Premium tier in November 2021 and by up to 25% in January 2024 [mailmeteor.com] [igleads.io, 2025], which is the move of an operator who knows the demand curve.
The product cadence in 2024 and 2025
For a one-founder shop, the ship list over the last 18 months is dense. ColdSMTP, a dedicated cold-email sending server, launched in July 2025 [GMass, July 2025]. Spam Solver, which sends a draft to 20 seeded Gmail and Workspace accounts (including ones with corporate filters) and reports back inbox, spam, or promotions placement, arrived in April 2025 [prospeo.io, 2026]. Unlimited auto follow-up stages, dynamic lists backed by live Google Sheets, daily end times for campaigns, and real-time send-speed monitoring all shipped between March and June 2025 [GMass, May 2025] [GMass, June 2025] [GMass, March 2025].
A free Google Sheets CRM and AI-driven automatic spintax round out the surface area [GMass, May 2025] [GMass, December 2024]. None of these are category-defining on their own. Together they describe a product moving toward owning the full cold-outbound loop, not just the send step.
Where the competitive pressure actually comes from
The sales engagement category is crowded with better-funded names: Mailshake, Woodpecker, Lemlist, Mixmax, Outreach-adjacent tools, and CRM-attached senders like HubSpot Sales and Streak. GMass's edge is not feature parity. It is that the alternative to GMass, for a one-person sales team or a small agency, is usually leaving Gmail entirely and learning a new system.
- Distribution through the extension store. The Chrome Web Store listing and Gmail OAuth flow turn install friction into a non-issue, which is how a solo founder reaches 1.5 million signups without a sales team [twiz.io].
- Pricing discipline. Two price increases in three years, including a 25% lift in January 2024, signal that the customer base is sticky enough to absorb them [igleads.io, 2025] [mailmeteor.com].
- Deliverability tooling as moat. Spam Solver, ColdSMTP, and the email analyzer turn deliverability into a product surface, not just a support problem [GMass, April 2025] [GMass, July 2025].
- Operator knowledge from JangoMail. Goel is running his second email company, which compresses the learning curve on the unsexy infrastructure work [biztimes.com].
The technical breakdown, and what could break at scale
Strip the marketing copy away and GMass is three coupled systems: a Chrome extension that injects UI into Gmail, a backend that orchestrates sends through the user's Gmail or Google Workspace account over OAuth, and an optional ColdSMTP relay for users who want to send outside Gmail's limits [gmass.co] [GMass, July 2025]. Tracking is done via pixel and link rewriting with custom SSL domains; mail-merge is resolved server-side against a Google Sheet snapshot at send time [chromewebstore.google.com] [Perplexity Sonar Pro Brief].
The failure modes at scale are predictable, and worth naming. Gmail can change its API quotas, OAuth scopes, or sending limits at any time, and any of those would force a rewrite of the send path. Google's anti-spam posture is tightening, not loosening, and a product that makes cold outbound easier is exactly the kind of tool that draws platform-level scrutiny, particularly for the ColdSMTP product that operates outside Gmail's native rails. The Chrome extension model itself is a single point of failure: a Manifest V3 enforcement change or a policy review can knock distribution offline overnight.
A bootstrapped team also means a thin bench for incident response when, not if, one of those events lands. The counter-argument is that Goel has been building on top of email providers for 20 years and has already survived one company's worth of platform shifts. The next 12 months will likely test whether ColdSMTP becomes a real second leg of the business, whether the 200,000-customer base absorbs another price move, and whether the product can hold its position as Google's own AI-assisted Gmail features start eating into the lower end of the use case.
